Build vs buy AI for SMEs

Buy when your need is common. Build when your data, your process or your accuracy requirement is what makes your business different. Most SMEs end up doing a bit of both.

The short answer

Buy off-the-shelf software when the task is common, such as transcription, general chat assistants or basic email drafting, and a subscription solves it well enough. Build custom AI when the task depends on your own documents, your own images or your own rules, when the off-the-shelf tool cannot reach the accuracy you need, or when the data cannot leave your control. For many SMEs the sensible path is a middle one: start with a bought tool, and build only the part that gives you an edge. Our side-by-side page on custom AI vs off-the-shelf goes deeper on the trade-offs.

Three options, not two

The choice is rarely a pure build or a pure buy. In practice there are three:

  1. Buy a SaaS tool. You subscribe, configure and use it as is.
  2. Configure a platform. You use a general AI platform or model and add your own documents, prompts and workflow. A RAG assistant grounded in your files is an example, and it is what much of our generative AI work looks like.
  3. Build custom. You train or tailor models on your data and integrate them deeply into your systems.

Five questions that decide it

1. Is the task common or specific to you?

Summarising a meeting is common. Reading your supplier invoices in twelve formats and posting them to Tally is specific. Common tasks favour buying. Specific tasks favour building or configuring.

2. How much does an error cost?

A slightly awkward email draft costs nothing. A wrong amount in accounts, a missed defect or an incorrect medical value costs real money. High-cost errors need validation, human review and tuning to your data, which off-the-shelf tools rarely offer.

3. Where must the data live?

Some data cannot go to a general-purpose service, such as KYC records, patient data or unreleased designs. Check the vendor's data terms, and confirm your obligations under the DPDP Act with your adviser.

4. Does it need to connect to your systems?

A tool that lives in its own tab creates copy-paste work. If the value comes from data flowing into Tally, Zoho, WhatsApp Business or your own software, integration will cost more than the AI itself. Plan for it either way.

5. Do you have the people to run it?

Models drift, products change and someone must monitor results. If you have no one to own that, either pick a vendor that does, or sign a maintenance contract with your builder.

A worked example (hypothetical)

This uses assumed numbers to show the method. Use your own.

Suppose a company wants to automate document data entry. Option A is a SaaS tool at Rs 25,000 a month. Option B is a custom build at Rs 8 lakh one-time plus Rs 15,000 a month for hosting and maintenance. Suppose the SaaS tool handles 60% of documents without a touch and the custom build handles 85%, and the manual cost of an untouched document is Rs 20. The firm processes 4,000 documents a month.

Formula: monthly cost = system cost + (documents x share needing manual work x cost per manual document).

ItemOption A: SaaSOption B: custom
System cost per monthRs 25,000Rs 15,000
Manual work4,000 x 40% x Rs 20 = Rs 32,0004,000 x 15% x Rs 20 = Rs 12,000
Total per monthRs 57,000Rs 27,000
Monthly differenceRs 30,000 in favour of custom
Payback on Rs 8 lakh buildAbout 27 months

At those numbers the build pays back in a little over two years, which may or may not suit you. At 1,000 documents a month the monthly gap shrinks to about Rs 15,000, payback stretches past four years, and buying looks better. If either tool's real accuracy on your documents turns out different, the answer flips, which is why you test both on your own samples before deciding.

Signs you should buy

You should buy if the task is common, the tool does it well on your own samples, the data is not sensitive and your team can adopt it in a week. Examples include meeting notes, general drafting and basic transcription. Spending lakhs to rebuild what a Rs 2,000 a month subscription already does is a waste.

Signs you should build

You should build or configure if the tool misses fields on your documents, cannot speak your customers' language, cannot connect to your systems, or sends data you must keep in-house. You should also build if the workflow is core to your edge, such as a quality check that defines your product. In those cases, owning the system is an advantage and not just a cost.

A sensible path for most SMEs

  1. Try a bought tool on the problem for a month. It is cheap and teaches you what you actually need.
  2. Note where it fails: wrong fields, wrong language, no integration, data concerns.
  3. Build or configure only to fix those failures, and keep the rest bought.
  4. Re-check the decision every year, because tools improve and prices change.

The hidden costs people forget

Whichever route you choose, the licence or build fee is rarely the whole bill. Three items catch SMEs out. First, integration: connecting the tool to Tally, Zoho, WhatsApp Business or your own software often costs as much as the AI. Second, change management: people need time to trust the output and learn the review screen. Third, ongoing tuning: accuracy slips as your documents, products and customers change. Put a line in the budget for each, and ask the vendor what is included.

Questions to ask any vendor, including us

  • Can I test it on my own data before paying, and what accuracy did you measure?
  • Where is my data stored and is it used to train anyone else's model?
  • Who owns the code, the trained model and the labelled data?
  • What happens to my workflow if I leave?
  • What does support and maintenance cost after the first year?

How to get started

Work through the free AI readiness checklist to see whether your data and processes are ready. Then pick one workflow and tell us about it on the contact page. We will say honestly whether a bought tool is enough, or whether a prototype on your data is worth building. You can also read how we work on the generative AI page or see how we price engagements.

FAQ

Frequently asked questions

Should a small business build or buy AI?

Buy when the task is common and a subscription meets your accuracy needs. Build or configure when the task depends on your own data, needs integration with your systems or has costly errors.

How much does custom AI cost compared with a SaaS tool?

Custom AI has a higher upfront cost and often a lower running cost per document or task. Compare total cost over 2 to 3 years using your own volumes, as in the worked example above.

Can I start with an off-the-shelf tool and build later?

Yes, and it is often the best approach. A trial shows what you need, and you can then build only the parts the tool cannot handle.

Do I need my own data to build custom AI?

Usually yes. The advantage of custom AI comes from your documents, images or call recordings. If you have none yet, start by collecting examples or begin with a bought tool.

Who owns a custom-built AI solution?

This depends on the contract. Agree ownership of code, models and labelled data in writing before work starts, and confirm terms with your legal adviser.
